Your last three posts are exactly right. I would say that he really started transitioning into the loud-mouthed sewer rat during Carlito's Way. In Scent of a Woman, he was full-blown. After that, he basically kept playing the same character over and over.
But . . . I still think he's good in Glengarry Glen Ross. He may be a bit overpowering in an ensemble cast, but he gets Ricky Roma.
